The hype says adopt everything. The math says adopt one thing. Start there.

The room is loud right now. Every feed, every conference, every vendor is telling you that AI will transform your business. All of it, immediately, or you'll be left behind.

Here's what 35 years of building this stuff has taught me: most of it won't pay you back. Not because the technology doesn't work, but because most AI projects start in the wrong place. They start with what the tool can do, then go hunting for somewhere to use it. That's backwards, and it's why so many of them quietly die after the pilot.

The right question isn't "what can AI do?" It's "where does AI pay back in my business?" And there's only one honest way AI improves your margins. It grows revenue or it cuts cost, ideally both. Everything else is theater.

When I look at a business, most of the opportunities I find are mediocre. A few are real. The entire job is telling them apart, a forensic look at your operations, your margins, and your bottlenecks, and then having the discipline to say no to the 90% that won't earn their keep. The win isn't adopting the most AI. It's adopting the right thing and making it pay.

Start with one move that pays for itself. Then let it fund the next.
